How do I know which marketing is actually bringing in jobs?

Half your marketing budget is wasted and you do not know which half, so you keep paying for both. The data to answer it exists. It is just in four tools that never meet.

The short answer

You cannot tell which marketing works because the lead's source gets lost between the first contact and the paid job: the ad platform knows the click, the phone knows the call, the scheduling tool knows the job, and the accounting package knows the invoice, and none of them share a customer. The fix is to record the source on the customer record at first contact, as one of a few fixed categories, and carry it through quote, job, and invoice, so cost per booked job by channel becomes a report.

You know this is you when

  • You judge campaigns on leads or calls, never on paid jobs.
  • "How did you hear about us?" is asked sometimes and recorded nowhere.
  • The agency reports look great and the bank balance does not agree.
  • Referrals are probably your best channel and you cannot prove it.
  • Budget decisions are made on feel, usually in a quiet month.

What it is costing you

The direct cost is the channel you keep funding because it produces lots of leads and few jobs, and the channel you under-fund because its leads are few and nearly all of them book. Without source-to-invoice tracking those two look the same at the top of the funnel, and the budget goes to the wrong one.

The strategic cost is bigger. Every growth decision is being made with the one number that matters missing: cost per paid job by channel. Businesses that know that number spend less and grow faster, because they stop buying leads and start buying jobs.

02

Why it keeps happening

Attribution breaks at every handover. The customer clicks an ad and calls; the call is answered on a phone that does not know about the ad. The job is booked in a scheduling tool that does not know about the call. The invoice is raised in an accounting package that knows only the customer's name. The source was known for about four seconds at the start and never written down.

The question gets asked inconsistently. "How did you hear about us?" is asked when someone remembers, answered vaguely ("online"), and recorded in a notes field nobody can report on. Free text is where attribution goes to die; the answer has to be one of six or seven fixed options or it cannot be counted.

And referrals are invisible by nature. The customer who was recommended by a neighbour arrives looking like a direct call, and the best channel in the business gets no credit, no budget, and no referral program.

How to fix it

  1. 01
Fix a short list of sources and capture one at first contact

Google search, Google Ads, Local Services, referral, repeat, social, other. The field is required to create a lead and it is a pick-list, not a text box. Thirty seconds of discipline at the start is the whole foundation.

  2. 02
Give each channel its own front door

A tracking number per channel for calls, a tagged form per source for the website, and a referral code or a name for word of mouth. The source then records itself for most leads and the question is only needed for the rest.

  3. 03
Carry the source through to the invoice

Lead, quote, job, invoice, all on one customer record, so the source assigned at first contact is still attached when the money arrives. This is the step that most setups miss, and it is why "cost per lead" is all they can report.

  4. 04
Report cost per paid job, by channel, monthly

Spend divided by paid jobs, per source, with average job value beside it. Fund what books, cut what fills forms, and give referrals the program they have been quietly earning. Kaizen carries the source on the record from first text to final payment, so this report exists without a spreadsheet.

Common questions

Can I do this with Google Analytics?
Analytics sees website behaviour; it does not see the phone call, the booked job, or the invoice, which is where service businesses actually convert. It is useful for the website and useless for the question you are asking. The source has to live on the customer record to survive to the paid job.
What if the customer saw us in three places?
Record the one that made them contact you, which is what they will tell you if asked plainly. Multi-touch attribution is a problem for companies with a hundred-touch funnel. A service business needs to know which door the customer walked through, and that is a single answer.
How long until I have useful numbers?
One full month of capturing sources gives a first read; a quarter gives a reliable one. The first month usually produces one surprise, and it is nearly always that referrals or repeat business are a larger share of paid jobs than anyone believed.
How does Kaizen track lead sources?
Source is a required pick-list on every new lead, auto-filled where a tracking number or tagged form identifies it, and it stays on the customer record through quote, job, and invoice. Cost per paid job by channel is a report, not a project.
